How long should a welcome email flow actually be?

I keep debating this on new builds. Some folks swear by a punchy 3-email welcome, others go 5-6 emails deep to really warm subscribers up. I’ve seen both work depending on the brand.

What’s your sweet spot for a welcome flow length? And do you space them out over days or send them closer together? Would love to see what’s converting for people right now.

A good starting point is usually a 3 to 5 email welcome flow. Space them out over a few days, test engagement, and adjust based on your audience and conversion data.

I think length is kind of the wrong axis to optimize. The thing that matters more is where the flow exits.

A welcome flow is really two jobs bolted together. Before someone buys, you are persuading, and 3 to 5 emails is fine for that. The moment they place a first order they should drop out of the welcome flow immediately, because you do not want to keep hard selling someone who already converted. So the real length depends on how fast people buy, not a fixed number.

The other trap is escalating discounts across the emails. If email 1 is 10 percent and email 5 is 20 percent, you quietly train subscribers to wait for the bigger code, and your patient buyers get more expensive. I keep the incentive flat and lean on the later emails for social proof and bestsellers instead.

Are you exiting people out of the flow on first purchase, or does everyone get all of them regardless?

I’d say 3–4 emails is a solid sweet spot. Send the first right away, then space the rest 1–2 days apart. What matters most is that each email has a clear purpose rather than stretching the sequence just to add more messages.

You can opt for 4 emails and only add more if the brand actually has something to say. The count matters less than each email having a clear job : welcome, bestsellers, reviews, gentle nudge. If you can’t name what an email is for, you can remove it.

Two quick things : fire the first one instantly while signup is fresh, then space the rest 1-2 days apart. And +1 on exiting people the moment they buy, nothing kills goodwill faster than getting a “here’s why you should shop with us” email the day after you already placed an order.

A solid rule of thumb is 4 to 5 emails, introduce your brand, give value, build trust, show off your products, and include a clear call to action. Spacing them out for 1–3 days gives subscribers enough time to get involved without losing momentum. Test on the basis of open rates, clicks and conversion.
