Cheap insurance: before the sale goes live, place one real test order using the exact combo shoppers will use (sale price + BFCM code + free shipping) and read the line totals. And remember percentage order discounts all calculate on the original subtotal, so 10% plus 20% is 30%, not 28%.
One CRO check I’d add: don’t judge the BFCM setup only by revenue. Capture the same funnel before and during the sale — product views → add to cart → reached checkout → purchase — split by mobile/desktop and new/returning shoppers.
Run the exact discount path on a phone, confirm the final savings are visible before payment, and watch for cart or checkout dead ends. Set guardrails for conversion rate, AOV, gross margin and refund/support contacts; a promotion can lift orders while quietly hurting margin or creating post-purchase confusion.
The advice on discount combinations is spot on! Another silent sales killer I’ve seen brands run into during BFCM is cart reservation and inventory locking issues. When thousands of shoppers add the same item to their cart at once, inventory systems without temporary cart reservation can let people reach checkout only to find their item sold out mid-payment.
It leads to a massive spike in frustrated support tickets right when your team is already underwater. Setting up clear cart timers or ensuring inventory updates dynamically in real-time before launch saves a ton of post-purchase headaches.
