I’m running an e-commerce business where customers order specific items (rings) which I package in custom boxes. I’m trying to decide the most efficient way to handle fulfillment:
Option 1: Use a 3PL Service
The 3PL will receive items from my suppliers, store them, assemble orders, package them in my custom boxes, and ship directly to customers.
Pros: Saves time, scalable, logistics expertise.
Cons: Higher cost, less control, communication challenges.
Option 2: Handle In-House
Ship both the rings and custom boxes to my house in bulk. I will assemble and package the orders myself and then ship them to customers.
Pros: Full control, potentially lower cost, flexibility.
I think option one would better for you and your customers. It saves time, and the less hands the items have to pass through, the less chance there will be issues with your shipping times. I do understand wanting to have more control of the packages your store is sending to customers, but choosing the right fulfillment center can solve the concerns you might have. I would do a trial run with the company you’re working with, and if you see things that you’re not happy with, find a new company or switch to option 2.
Once your business grows how you operate will grow too. Option 1 might be the best option for you right now, but that doesn’t mean you can’t fulfill the items yourself in the future.
Thank you for the warm welcome and your thoughtful advice.
I completely understand your points about efficiency and reducing potential issues with shipping times by using a 3PL service. However, as this is my first business venture, I don’t actually have any contacts or know of any 3PL companies that offer this kind of service.
Would you or anyone in the community have any recommendations or know someone who could point me in the right direction?
I appreciate any help or suggestions you can provide!
Hello @Tousifm1
3PL owner here, more than happy to help. A major factor is shipping costs for example the difference shipping from West coast to East Coast is higher than lets say California to Utah. Shipping carriers go based on zones (US Based). Most 3PLs have negotiated rates with their carriers for their fulfillment centers. Now if you’re seeking to step away from the manual labor and focus on scaling your business this is usually a factor when to partner with a 3PL. There’s many 3PL’s that can provide the services your seeking however be diligent with cheap rates being offered. Don’t be shy and assert your goals and expectations when choosing a 3PL. Consistent communication, taking initiative coming up with solutions and reliable service is some of the feedback I get from our clients.
When you’re ready, the process should be exciting instead of dreadful or being anxious on what if something goes wrong. Take your time by vetting 3PLS, choose wisely and just like any relationship don’t rush it. Trial runs aren’t a bad idea either as both parties can determine if a long term partnership can be beneficial to your business.
If you’re looking to scale your business without getting bogged down by time-consuming logistics, using a 3PL service like Phase V Fulfillment could be a great choice. They offer customizable solutions for order assembly, packaging (including custom boxes), and shipping, freeing up your time to focus on growing your business. While it may come at a higher cost, the efficiency and scalability provided by a 3PL company can be invaluable, especially as your order volume increases. Phase V Fulfillment can handle the complexities of fulfillment with expertise, ensuring a smooth process while maintaining high-quality customer experience.
Good breakdown of pros and cons. One big factor is your order volume — once you hit daily shipping that eats hours, a 3PL saves sanity and time. Also think about storage space and how much time you want to spend packing versus growing sales.
We do this at Pick Pack Panda for custom boxed jewelry so if you want tips on what to check when comparing 3PLs, happy to share.
The right choice depends on your business size, product type, and long-term goals. Here’s a breakdown to help you decide:
When to Consider a 3PL Service:
• You’re scaling up: If you’re processing dozens or hundreds of orders per day, 3PLs can save you time and prevent fulfillment from becoming a bottleneck.
• International shipping is essential: 3PLs typically offer faster customs clearance, localized delivery solutions, and better international shipping rates.
• You want to focus on growth: Outsourcing logistics lets you focus on marketing, product development, and customer service.
• Limited space or labor: You don’t need to invest in warehousing or hire a packing team.
When In-House Makes More Sense:
• Early-stage business: If you’re just starting out and fulfilling fewer than 10–20 orders per day, doing it yourself is cost-effective.
• Highly customized packaging or assembly: Handmade products, kitting, or customized inserts may be better handled in-house.
• You want full control: Managing fulfillment yourself gives you direct oversight of product condition, packaging, and timing.
• Local orders only: If you ship only domestically and have predictable order volume, you may not need the complexity of a 3PL.
Hybrid Tip:
Some businesses start in-house, then move to a 3PL once they’ve validated product-market fit and need to scale. Others use both: handling local fulfillment themselves while outsourcing international shipping.
Bottom line:
• Go in-house if you’re testing and need control.
• Choose 3PL if you’re ready to grow and streamline operations.
