Why isn't my variant photo displaying in the main gallery?

Hi,

I’ve managed to connect a photo to a variant, but unless you pick the variant, the photo is not shown on the main gallery.
I want all photos visible, and when a color variant is chosen, the photo will change to the correct color.
Can be done? How?
